There are plenty of posts on this forum that should be a help to you in replacing the transom.

Poured transoms seem to me the way to go...
What product is used for the pour?

Arjay it seems to be the members choice these days....NYMack will be along shortly....he loved the stuff
Arjay is THE stuff....you get it from "Fiberglass Services" out of the Tampa area. Absolutely makes the new transom like concrete. Easy to work with too. Hardest part of the whole process is digging the old mulch out of there. The worse the transom rot, the easier it will be to fix. I hope for you that is the worst 
By the way, don't cut any fiberglass except for the top edge of the transom where the engine mounts (I assume an outboard). Most people have aluminum caps there. You may have to trim that a bit to dig old mush out and then to pour the Arjay product. There are a couple of really good posts here in the forum. I have pics of mine I plan on posting very soon.
